Building a Bilingual Cosmetic E-Commerce App for Iraq — Campaign Engine, Loyalty Ledger, and COD Checkout. One App, One CMS.

Piano is a bilingual (EN/AR) cosmetic e-commerce app development project built specifically for the Iraqi market. It features a full product catalog with variants, a Buy-3-Pay-2 and flash-sale campaign engine, a reward-points loyalty ledger, and cash-on-delivery checkout — all managed through a purpose-built admin CMS. Designed for a market where trust, language, and payment flexibility are non-negotiable.

The Challenge

Iraqi cosmetic retail had no digital-first, Arabic-native buying experience.

Cosmetic brands in Iraq were selling through Instagram DMs, WhatsApp, and physical stores — no structured catalog, no consistent pricing, and no way to run promotions at scale. Customers had no reliable way to browse products, compare variants, or trust that the price they saw was the price they'd pay.

The market context made the bet obvious: Iraq is the Arab world's largest under-served e-commerce market — crossing $1.3 billion in 2025 and projected toward $6.4 billion by 2029 — yet over 90% of online sales still settle as cash on delivery, and most "stores" are social media DMs. The infrastructure gap wasn't a problem to work around. It was the product.

Loyalty was entirely manual — repeat customers got nothing for coming back, and there was no mechanism to reward them or incentivize referrals. Flash sales and bundle deals were announced on social media with no automated enforcement or inventory control.

The client needed a proper retail app: bilingual from day one, built for COD (the dominant payment method in Iraq), with a campaign engine that could run Buy-3-Pay-2 and flash sales without developer involvement — and a CMS that gave the business team full control over catalog, pricing, and promotions.

Our Approach

Scope before code.

Iraq-specific constraints shaped every architecture decision — RTL layout, COD-first payments, and a campaign engine that had to be operator-controlled, not hardcoded. The decisions that kept a bilingual retail app shippable on schedule:

Arabic-first, not an afterthought.

Full RTL layout built into the design system from day one — not retrofitted. Every screen, every component, every font renders correctly in both EN and AR.

COD as the primary payment flow.

Cash on delivery is how Iraq buys online. The checkout flow, order management, and delivery confirmation were all designed around COD — not bolted on as an option.

Campaign engine in the CMS, not the codebase.

Buy-3-Pay-2 rules, flash sale windows, and discount logic are all configurable by the business team through the admin CMS — no developer needed to run a promotion.

Loyalty ledger built for retention.

Points earned on every purchase, redeemable at checkout — a simple, transparent system that gives customers a reason to come back without complex tier management.

Weekly demos kept the client iterating on campaign flows and catalog structure — getting the Arabic UX right before launch.

The Impact

What this means in practice.

01

Piano gave an Iraqi cosmetic brand a proper digital storefront — replacing Instagram DMs and WhatsApp orders with a structured, bilingual retail experience.

02

The Buy-3-Pay-2 and flash sale campaign engine lets the business team run promotions independently — no developer involvement, no hardcoded discounts.

03

Full RTL Arabic support means the app feels native to Iraqi customers — not a translated afterthought with broken layouts.

04

Cash on delivery checkout removed the biggest barrier to purchase in the Iraqi market — customers can buy without a card or digital wallet.

05

The loyalty points ledger gives repeat customers a tangible reason to return — points earned on every order, redeemable at checkout.

06

The admin CMS gives the business team full control over catalog, pricing, campaigns, and orders — daily operations run without touching the codebase.

07

Product variants with images and pricing mean customers can browse and compare exactly what they're buying — designed to reduce returns and order disputes.

FAQ

Regional E-Commerce Development — Questions Founders Ask Us

That's exactly what Piano is. In markets like Iraq, where COD settles the overwhelming majority of online sales, we design the checkout, order management, and delivery-confirmation flow around cash from day one — not bolt it on as an afterthought option.

True RTL, not a mirrored layout. Right-to-left is part of our design system from the first screen — every component, every font, every checkout step renders correctly in both Arabic and English. Four of our commerce builds ship bilingual EN/AR.

A storefront MVP starts around $15K with our team. Full retail platforms like Piano — campaign engine, loyalty ledger, COD workflows, and a custom admin CMS — typically run $25K–$50K. Exact figure after a free consultation; we scope from products we've already built.

Shopify is excellent for standard retail, and we'll say so when it fits. Custom wins when your market doesn't match the template: COD-first checkout, true RTL, operator-controlled campaign mechanics like Buy-3-Pay-2 and flash sales, and a loyalty ledger with earning, usage, and reversal logic. Piano's business team runs all of it from the CMS — no developer needed for a promotion.
